What is a fractional CMO? And when an owner-led business actually needs one

“Fractional CMO” has become a popular term, and like most popular terms it now means slightly different things to different people. Here is the straight version, without the jargon.

The short definition

A fractional CMO is an experienced marketing leader who runs your marketing part-time. You get the strategy, judgement and accountability of a chief marketing officer, but for a day or two a week rather than a full-time salary.

The word that matters is “leader”. A fractional CMO owns the plan: where growth comes from, what to prioritise, how the budget is spent, and whether it worked. That is different from someone who simply runs ads or posts on social media.

What a fractional CMO actually does

The work varies with the business, but it usually covers a familiar set of responsibilities:

  • Set the marketing strategy and a clear, prioritised plan
  • Sharpen positioning and messaging so the offer is easy to understand
  • Decide where the budget goes, and where it stops
  • Brief, coordinate and hold agencies and freelancers accountable
  • Put simple reporting in place so decisions are based on numbers, not guesswork
  • Keep marketing moving month to month instead of stopping and starting

How it differs from the alternatives

An agency executes campaigns. It is good at delivery, but it rarely owns your commercial strategy or tells you to spend less. A fractional CMO sits on your side of the table and directs the agency.

A freelancer usually owns one channel, such as paid ads or content. Useful, but narrow. A fractional CMO connects the channels to a plan and to revenue.

A full-time CMO is the right answer eventually, but a senior hire in Australia is a six-figure commitment before you count recruitment risk. Fractional support gives you the seniority now, at a fraction of the cost, until a full-time role is genuinely justified.

Signs you are ready for one

Most founders who benefit from fractional support recognise a few of these:

  • Marketing is busy but you cannot say what is working
  • You are the de facto marketing department and it is eating your week
  • Spend goes out the door without a clear view of the return
  • You have agencies or freelancers but no one senior directing them
  • Growth has stalled and you are not sure where the next customers come from

Where to start
